How to reduce equipment downtime without another war-room meeting

Reduce equipment downtime by capturing every meaningful stop on the asset, attacking repeat failure modes with history, converting PM into owned work inside real production windows, kitting parts before the repair, and reviewing overdue work weekly. Tools help only when they make that loop visible. Chats and end-of-month spreadsheets usually do not.

Separate unplanned vs planned downtime

Mixing planned and unplanned downtime lies to you.

  • Unplanned downtime — the line stops because something failed or a fault forced a halt. This is what most “reduce downtime” programs target.
  • Planned downtime — changeovers, sanitation, scheduled PM, known production pauses. Necessary, but managed differently.

If you dump both into one bucket, a good PM week can look like a reliability failure — or a chaotic breakdown week can hide inside “we were down for changeover.” Track them separately, then attack unplanned minutes on the assets that hurt throughput most.

Capture stops so they leave history

You cannot kill what you cannot see twice.

Every meaningful unplanned stop should become a work order on the asset with:

  • What happened (enough detail for the next person)
  • When it started and when production resumed
  • Who owned the restore
  • Parts used and notes for next time

Practical rule for week one: pick one critical line or asset family. Force every stop into owned history. Do not boil the plant.

Kill repeat failures first

The fastest downtime reductions usually come from a short list of repeat offenders, not from twenty parallel initiatives.

  1. Pull the last 2–4 weeks of asset history (or build that history now)
  2. Rank by frequency × minutes lost (or dollar impact)
  3. Pick the top three failure modes
  4. Fix the root cause or wear item during a planned window
  5. Add a short PM or kit so the same stop does not return
  6. Re-check the ranking the next week

Preventive maintenance reduces downtime only when it is finished where the line can actually stop.

  • Schedule PM into changeovers, sanitation, and planned pauses
  • Convert due PM into owned work orders — not binder checkmarks

  • Skip “calendar theater” that everyone knows will be deferred

  • Link critical spares to the assets that consume them

  • Review stockouts that extended restore time last week
  • Track parts on the work order so purchasing sees patterns

Cadence: weekly downtime review

Treat downtime like production treats scrap — with a short, repeating review:

  1. Unplanned minutes by asset / failure mode
  2. Repeat stops since last week
  3. Overdue PM on critical assets
  4. Long restores (parts wait vs diagnosis)
  5. One or two owned countermeasures for the next week — not ten

Same rhythm every week beats quarterly reliability theater. Keep the meeting short and evidence-based.
